Strategic Huddle Prep — Tue May 12, 2026, 2:00–3:30 PM PT
With: Josh Weiss, Cathy Chase, Joe Sherman, Reuben Thiessen Zoom: stanford.zoom.us/j/94627384963 Type: Q2 2026 quarterly Strategic Huddle (cadence confirmed quarterly per Apr 27 EOM decision; was previously listed “as-needed” in the handbook — being corrected). This is the first formal Strategic Huddle of 2026. Apr 27 EOM wrap-up set this one up and decided what gets added to the format.
Format (from the handbook, with Apr 27 amendment)
- One-by-one project updates (“around the horn”)
- What key developments or changes since last meeting?
- Where could you use support?
- Any unexpected challenges or opportunities?
- Big Picture reflection — now starts with Calibrate Capacity (added Apr 27):
- Has the level of support for individual seed grants stayed consistent?
- Are any going high-touch → low-touch (or vice versa)?
- Upcoming changes at the seed-grant level that affect overall capacity?
- Then: codebook/tagging consistency, cross-project patterns, mission/values drift check.
- Plan next steps — what needs immediate attention + who can help.
Reuben’s “Around the Horn” Updates
Flash Lab
- DCI June 5 (50 people) — Josh attending; night-before logistics in flight.
- Demand increasing per Tue May 5 AS:DE; Greg’s solo Flash Lab landed.
- Cost sheet sent to Josh Wed May 6, no feedback yet — chase for baseline pricing.
- Lane Young / Alexander Dawson — never showed for either rescheduled call; nudge sent May 12, awaiting response.
Build-a-Bot
- Multilingual is shipped — German (Christian Haake confirmed), Spanish, French, English all live. Only Chinese still pending native-speaker verification.
- Lakshmi Balasubramanian (Chris Lemons lab) demo Thu 1:30 PM — Build-a-Bot + Flash Lab walkthrough. Josh-introduced; new active thread.
- ISTE Live 2026 session — submitted; replied to Nadia’s “Re: Next steps” May 12; registration decision is the agenda for Thu 1:1.
SofIA (Sergio + Micaela)
- Continuing iteration since Apr 17 / Apr 30 / May 7. Lovable + Gemini 3.1-flash switch in test.
- Security doc to Sergio + Micaela still pending on Reuben’s plate.
- Open question for Joe’s OOO: how do we keep the cadence while Joe is out?
CRISPRkit
- Handoff status — was high-touch consulting Belinda on Android paths last cycle; need to confirm whether Belinda has fully taken it. Cathy likely has the picture.
Dancing through Time / Cyan DeVeaux
- Apr 23 meeting generated 6 open intros (Kerns, Tech Interactive, Brian Brown, Tim/Tammin, Cathy Chase) + recurring 4–6 week check-in.
- 3 weeks stalled — none of the intros sent. Either commit to two this week or formally pause and tell Cyan.
Health Coach Bot (Marily / Michele)
- IRB feedback waiting on Marily/Caitlin. Quiet thread.
Strategic / Cross-Cutting
- Reach/Robust framing drafted for Josh; landing in 1:1 cycle.
- Strategic Horizon refresh overdue from April.
Calibrate Capacity (the three driving questions)
1. Has support stayed consistent project-to-project?
Mostly yes; major moves:
- SofIA: new onboarding → ongoing technical advisor (medium-high touch).
- CRISPRkit: high-touch consulting → tentative handoff to Belinda. Confirm with Cathy today.
- Cyan DeVeaux: high-touch (Apr 23 meeting + 6 intros queued) → de facto low-touch (intros stalled).
- VFT, Mystery Machine, Jacob Ramirez: steady low-touch sounding-board mode.
2. Up-shifts / down-shifts to flag
- Down-shift: Cyan — happened by neglect, not design. Worth naming.
- Up-shift: Lakshmi (Chris Lemons lab) — new active thread starting Thu.
- Possible up-shift: Lane Young, if the nudge lands.
3. Upcoming capacity changes
- Joe OOO — when? Need dates so SofIA + Sea Grant work get scoped around it.
- DCI June 5 — full-day chunk for Reuben + Josh.
- ISTE Live (late June) — if registering, 3–4 days out plus the Live session 7/1.
Agenda Items Reuben Pre-Committed to Surface (from Apr 27 EOM)
- Vibe-coded-MVP-support-as-a-service — formalize as a potential seed-grant offering. Apr 27 trend: SofIA “got to something that looks good but doesn’t really understand how/why it works.” This is becoming a pattern; should AS package the next-step support explicitly?
Plus today’s adds
- CRISPRkit handoff confirmation — open question for Cathy.
- SofIA continuity while Joe is OOO — need a plan, not just an observation.
Cross-Project Patterns to Listen For
From Apr 27 EOM trends (worth reaffirming or revising):
- Cross-team support catalysts — Joe’s workshop → Reuben’s re-engagement email chain. Pattern worth deliberately reusing.
- Breadth from a team of three — surface area across b-roll, persona design, technical advice.
- Mature vs newly-formed teams need different support — formalize high/medium/low-touch language now that Apr 27 introduced it.
- Faculty directors more engaged than before — Myesha, Phil. Watch for others.
- “Must-have” framing landing externally — Elizabeth Schumann’s pattern. Who else?
- Headroom management is working — team self-calibrating around Josh.
Mission/Values Drift Check
Are we still aligned with the four values?
- Serious Play — vibe-coded MVPs, Flash Lab energy ✅
- Perpetual Trust Fall — Apr 27 EOM honesty about Cyan / partnerships moving slow was a good example ✅
- Best Idea Wins — Cathy joining the Strategic Huddle is itself an example of bringing the right voice in
- Cards on the Table — capacity flag today: Cyan stalled, anniversary emails undone, Strategic Horizon overdue. Name them.
3 C’s framework (consultation / co-creation / commission) — worth checking each active project sits in the right C.
Stories Candidates (since Apr 27)
External-only (per the Quoted Impact rule):
- Lakshmi (Chris Lemons lab) demo Thu — if it converts, [BRIDGE-BUILD].
- Christine Bywater handoffs — Lane Young + others. Pattern of Christine surfacing partners and handing to AS. [BRIDGE-BUILD].
- SofIA model switch — if Lovable + Gemini 3.1-flash holds, watch for [BREAKTHROUGH].
- Sergio/Micaela engagement depth — second team that’s taken AS technical advice to heart. [CO-CREATE] / [LEVEL-UP] candidates.
What Reuben Wants Out of This Meeting
- A read on Joe’s OOO timeline so SofIA + Cyan continuity gets planned, not improvised.
- CRISPRkit closure — is it formally handed off or does it still belong to Cathy + Reuben as a touchpoint?
- Decision on vibe-coded-MVP-support-as-a-service — does the team want to formalize this, or keep it ad-hoc?
- Permission to formally pause the Cyan intro chain if that’s the right call, vs. committing to two intros this week.
- Baseline Flash Lab pricing decision from Josh so the next live partner ask isn’t a scramble.
Tags to Apply After
Likely: [ALIGN], [STUDIO-BUILD], [REFRAME] (mirrors the Apr 27 EOM tags). Add others as conversation lands.

🎯 LIVE CRIB SHEET — for use during the meeting
When Josh asks for around-the-horn updates from Reuben
SCOPE: seed-grant projects I lead, across the 3 cohorts (LabGPT, Health Coach Bot, Flash Lab, Build-a-Bot, ISTE are separate program areas — handle them outside this section if Josh wants them).
Learning Through Creation
Fan / Chu Math Games — Going cold. Haven’t heard from Fan or Junyi in a long time. Down-shift by their silence, not mine.
Forssell-Ramirez Makery — Met with Jacob Fri May 8, got a quick verbal update. Steady, lightish-touch.
Joyful Learning
DeVeaux Dancing through Time — Finally landed the meeting Apr 23. But the 6-intro chain that came out of it has stalled 3 weeks. Down-shift by my neglect — naming it.
King Our Voice — Haven’t heard from Abby King recently. Trying to set a catch-up with Ankita Kaulberg (Head of Tech Product) to revive the thread.
tEquity
CRISPRkit — Tried the iOS app; sent Belinda info on Android app development paths. Transitioning from high-touch (Alex Choi consulting) to handoff with Belinda. Open Q for Cathy: is the handoff complete?
SofIA — Vibe-coding session with Sergio + Micaela Thu May 14. Continuing medium-high touch advisor pattern. Canonical case for the vibe-coded-MVP-support agenda item below.
Calibrate Capacity — my answers ready to read out
Q1: Has support stayed consistent project-to-project? Mostly. Two going colder, one drifting on me, one transitioning to handoff, two steady.
Q2: Any high→low or low→high shifts?
- Down-shift by their silence: Fan/Chu, King — both gone quiet, not my doing.
- Down-shift by my neglect: DeVeaux — 6-intro chain stalled 3 weeks. Naming it.
- Transitioning: CRISPRkit — high-touch (Alex Choi) → handoff-mode (Belinda). Open Q for Cathy: is it formally complete?
- Steady light: Forssell-Ramirez (Jacob).
- Steady medium-high: SofIA.
Q3: Upcoming changes that affect overall capacity?
- Joe OOO — when? Need dates so SofIA + other work get scoped.
- DCI June 5 — full-day chunk for Reuben + Josh (not seed-grant work but capacity-real).
- ISTE Live (late June) — if registering, ~4 days + the session 7/1.
Codebook check
- Apr 27 introduced “high/medium/low-touch” calibration (Joe’s “support-o-meter”). Has anyone actually applied it since? Probably not. Worth running through it live.
- Vibe-coded MVP support work doesn’t have a clean tag. Proposing [SCAFFOLD] or [HANDOFF-READY] if the agenda item lands.
Cross-project patterns to surface
- Vibe-coded MVPs as a recurring need — SofIA is the canonical case; warrants its own offering (my pre-committed agenda item below).
- Christine Bywater as a connector — Lane Young, Lakshmi via Josh, Chinese cohort all came through her in different ways. Pattern worth naming.
- Reuben self-flag: stalled threads by neglect (Cyan) is a capacity drift signal, not a values one. Honest read: my Cyan follow-through has been weak.
Mission/values drift check
- 3 C’s check across active projects — most sit in consultation; SofIA is co-creation; Health Coach Bot is closer to commission. No major drift.
- Capacity flag worth naming: Cyan stalled, Strategic Horizon overdue from April, anniversary emails not sent. Three small “Cards on the Table” admissions.
My pre-committed agenda item: Vibe-coded MVP support as a service
Per Apr 27 EOM action item. Full proposal at: Google Doc
30-second pitch: SofIA is the third time we’ve effectively run this play (vibe-coded prototype → maintainable next step). Naming it formalizes capacity we’re already spending. Asking the team for green / yellow / red:
- Green: Formalize. Name it, doc it, add a tag.
- Yellow: Prototype on the next case (post-SofIA), reconvene.
- Red: Keep ad-hoc.
What I want decisions on by end of meeting
- Joe’s OOO dates — so I can plan SofIA + Cyan continuity.
- CRISPRkit handoff — formally complete or still ours?
- Vibe-coded MVP support — green/yellow/red.
- Cyan intro chain — commit two this week, or pause it formally?
- Next Strategic Huddle scheduled — quarterly per Apr 27 → likely August.
When facilitating the wrap
Per the agenda: “Plan next steps and schedule follow-up as appropriate. What critical actions need immediate attention, and who can help?” — Reuben is well-positioned to name the Cyan question + Joe’s OOO question as the two critical actions for the team.
