This is the first formal Strategic Huddle of 2026. Apr 27 EOM wrap-up set this one up and decided what gets added to the format.


Format (from the handbook, with Apr 27 amendment)

  1. One-by-one project updates (“around the horn”)
    • What key developments or changes since last meeting?
    • Where could you use support?
    • Any unexpected challenges or opportunities?
  2. Big Picture reflection — now starts with Calibrate Capacity (added Apr 27):
    • Has the level of support for individual seed grants stayed consistent?
    • Are any going high-touch → low-touch (or vice versa)?
    • Upcoming changes at the seed-grant level that affect overall capacity?
    • Then: codebook/tagging consistency, cross-project patterns, mission/values drift check.
  3. Plan next steps — what needs immediate attention + who can help.

Reuben’s “Around the Horn” Updates

Flash Lab

  • DCI June 5 (50 people) — Josh attending; night-before logistics in flight.
  • Demand increasing per Tue May 5 AS:DE; Greg’s solo Flash Lab landed.
  • Cost sheet sent to Josh Wed May 6, no feedback yet — chase for baseline pricing.
  • Lane Young / Alexander Dawson — never showed for either rescheduled call; nudge sent May 12, awaiting response.

Build-a-Bot

  • Multilingual is shipped — German (Christian Haake confirmed), Spanish, French, English all live. Only Chinese still pending native-speaker verification.
  • Lakshmi Balasubramanian (Chris Lemons lab) demo Thu 1:30 PM — Build-a-Bot + Flash Lab walkthrough. Josh-introduced; new active thread.
  • ISTE Live 2026 session — submitted; replied to Nadia’s “Re: Next steps” May 12; registration decision is the agenda for Thu 1:1.

SofIA (Sergio + Micaela)

  • Continuing iteration since Apr 17 / Apr 30 / May 7. Lovable + Gemini 3.1-flash switch in test.
  • Security doc to Sergio + Micaela still pending on Reuben’s plate.
  • Open question for Joe’s OOO: how do we keep the cadence while Joe is out?

CRISPRkit

  • Handoff status — was high-touch consulting Belinda on Android paths last cycle; need to confirm whether Belinda has fully taken it. Cathy likely has the picture.

Dancing through Time / Cyan DeVeaux

  • Apr 23 meeting generated 6 open intros (Kerns, Tech Interactive, Brian Brown, Tim/Tammin, Cathy Chase) + recurring 4–6 week check-in.
  • 3 weeks stalled — none of the intros sent. Either commit to two this week or formally pause and tell Cyan.

Health Coach Bot (Marily / Michele)

  • IRB feedback waiting on Marily/Caitlin. Quiet thread.

Strategic / Cross-Cutting

  • Reach/Robust framing drafted for Josh; landing in 1:1 cycle.
  • Strategic Horizon refresh overdue from April.

Calibrate Capacity (the three driving questions)

1. Has support stayed consistent project-to-project?

Mostly yes; major moves:

  • SofIA: new onboarding → ongoing technical advisor (medium-high touch).
  • CRISPRkit: high-touch consulting → tentative handoff to Belinda. Confirm with Cathy today.
  • Cyan DeVeaux: high-touch (Apr 23 meeting + 6 intros queued) → de facto low-touch (intros stalled).
  • VFT, Mystery Machine, Jacob Ramirez: steady low-touch sounding-board mode.

2. Up-shifts / down-shifts to flag

  • Down-shift: Cyan — happened by neglect, not design. Worth naming.
  • Up-shift: Lakshmi (Chris Lemons lab) — new active thread starting Thu.
  • Possible up-shift: Lane Young, if the nudge lands.

3. Upcoming capacity changes

  • Joe OOO — when? Need dates so SofIA + Sea Grant work get scoped around it.

  • Faculty directors more engaged than before — Myesha, Phil. Watch for others.
  • “Must-have” framing landing externally — Elizabeth Schumann’s pattern. Who else?
  • Headroom management is working — team self-calibrating around Josh.

  • Down-shift by my neglect: DeVeaux — 6-intro chain stalled 3 weeks. Naming it.

  • Vibe-coded MVPs as a recurring need — SofIA is the canonical case; warrants its own offering (my pre-committed agenda item below).

  • Reuben self-flag: stalled threads by neglect (Cyan) is a capacity drift signal, not a values one. Honest read: my Cyan follow-through has been weak.

30-second pitch: SofIA is the third time we’ve effectively run this play (vibe-coded prototype → maintainable next step). Naming it formalizes capacity we’re already spending. Asking the team for green / yellow / red:

  • Green: Formalize. Name it, doc it, add a tag.
  • Yellow: Prototype on the next case (post-SofIA), reconvene.
  • Red: Keep ad-hoc.

What I want decisions on by end of meeting

  1. Joe’s OOO dates — so I can plan SofIA + Cyan continuity.
  2. CRISPRkit handoff — formally complete or still ours?
  3. Vibe-coded MVP support — green/yellow/red.
