Goals

Q4 2025 Reflection (October - December 2025)

Review Date: January 21, 2026 Prepared for: Josh 1:1 discussion

Overall Assessment: 🟢 Strong Quarter

You made meaningful progress on 3 of 4 goals, with Goal 2 (Strategic Influence) being a clear win. Goal 4 (Wellness) remains an area for continued focus.

Goal 1: Team Communication Architecture & Values Framework

Target

By Dec 31, 2025 I will have set up and conducted three end-of-month tag roll-up meetings… 100% of active projects have at least one tag.

What Happened

Metric Target Actual Status
End-of-month tag meetings 3 ✅ (Oct, Nov, Dec + Jan 6 quarterly) 🟢 Met
Tags 2.0 revision N/A ✅ Completed - culled and added tags 🟢 Bonus
100% projects tagged 100% Partial - some gaps in Airtable 🟡 Partial

Evidence from Notes

  • Oct 28: Quarterly Huddle - team alignment discussions
  • Dec 2: AS:DE meeting - “First meeting of the month, planning conversation”
  • Jan 6: Quarterly Planning Meeting with full tag analysis (24 CHECK-INs, pattern analysis)

Reflection

Wins:

  • Successfully ran the monthly ritual structure
  • Tags 2.0 was a significant evolution - moved from generic to more intentional categorization
  • The Jan 6 quarterly analysis showed the system is generating useful data

Growth edges:

  • Airtable hygiene still inconsistent (your self-identified gap)
  • Some projects happening that aren’t making it into Airtable

Score: 🟢 Met (with room for improvement on Airtable discipline)

Goal 2: Cultivate Strategic Influence in AI+Education Innovation

Target

By Dec 31, 2025 I will have conducted or supported at least one workshop… Follow up with at least three people from the EdTech Summit.

What Happened

Metric Target Actual Status
Workshops led/supported 1+ 2+ 🟢 Exceeded
EdTech Summit follow-ups 3 3 🟢 Met

Evidence

Workshops:

  • ✅ Organized and led “Scaling Sustainably from Academia” Panel Workshop
  • ✅ Supported Build-a-Bot Workshop for House Education Committee Staffers (notable reach!)
  • ✅ Delivered AI Flash Lab at Accelerate EdTech Summit (rebranding moment)

EdTech Summit Follow-ups:

  1. Anoo Padte & Max Fritz (Microsoft) - Met Dec 17 about Build-a-Bot/ABCs
  2. Vanessa Monterosa (New Schools) - Meeting scheduled Jan 29
  3. 🟡 Osvaldo Jimenez (Pacific) - Status unclear

Additional Strategic Activity (from notes)

  • Oct 13: Met with Karen (Australia) - research council connection
  • Oct 24: Anna-Lena workshop delivery - international reach
  • Oct 28: Spyros (Greek) connection - humanitarian engineering
  • Dec 1: Nathan Nagaiah (UK) - interested in workshop
  • Dec 4+: Oman Ministry of Education planning - international partnership

Reflection

Wins:

  • The House Education Committee workshop is a significant “strategic connector” moment - exactly the kind of influence-building you’re targeting
  • International reach expanded significantly (Australia, UK, Oman, Greece)
  • The rebranding from “Community Design Session” to “AI Flash Lab” shows product maturation

Growth edges:

  • Could document more “10 second stories” from these interactions
  • The Osvaldo follow-up appears to have stalled

Score: 🟢 Exceeded - This was your strongest goal this quarter

Goal 3: Build Scalable Educator Capacity Programs

Target

By October 31, 2025, I will have released the AI-Accelerated Community Design Session workshop kit… By Dec 31, 2025 at least one group from the alpha testing cohort has given me feedback.

What Happened

Metric Target Actual Status
Toolkit v1 released Oct 31 ✅ Packaged as cohesive downloadable v1 at designkit.stanford.edu 🟢 Met
Alpha feedback received 1+ groups ✅ Anna-Lena feedback received 🟢 Met

Evidence

Toolkit Development:

  • Materials created for Oman scaffolding
  • Rebranded to “AI Flash Lab” with designkit.stanford.edu
  • Built materials for EdTech Summit hands-on experience

Alpha Testing:

  • Anna-Lena delivered workshop: “Everything went really well and I am waiting for the participants to fill out our evaluation survey.”
  • 🟡 Karen Murcia (Australia) - need to reconnect in January
  • 🟡 Nathan Nagaiah (UK) - interested, hasn’t delivered yet

Reflection

Wins:

  • The toolkit is being used in the wild (Anna-Lena’s successful delivery)
  • The rebranding + website (designkit.stanford.edu) shows maturation
  • Multiple international partners interested

Growth edges:

  • Need to close the loop with Karen and get more formal feedback
  • Toolkit is shipped but could benefit from more structured onboarding for new facilitators

Score: 🟢 Met - Toolkit v1 shipped at designkit.stanford.edu, Anna-Lena delivered internationally with it

Goal 4: Cultivate Sustainable Leadership Practices

Target

By Dec 31, 2025 I will have completed my 12-week Training-for-Life program. I will be snowboard-ready by December 10.

What Happened

Metric Target Actual Status
Training-for-Life completed 1 cycle of “Moment of Weakness” app 🟡 Partial
Snowboard-ready Dec 10 ✅ Ready, but no snow 🤣 🟢 Met (nature didn’t cooperate)

Your Self-Assessment

“Lots of room for improvement, however.”

Reflection

Wins:

  • You did complete one cycle of your fitness program
  • You were physically ready for the activity you targeted

Growth edges:

  • This goal feels less developed than the others
  • The “sustainable routines” aspect (energy audits, reflection rituals, learning sprints) from your annual goal didn’t get much traction in Q4
  • The “saying no” / capacity management practice isn’t clearly evidenced

Score: 🟡 Partial - Physical goal met, but the broader “sustainable leadership practices” remain aspirational

Summary Scorecard

Goal Q4 Target Status Score
1. Team Communication 3 tag meetings, 100% tagged Met meetings, partial tagging 🟢
2. Strategic Influence 1 workshop, 3 follow-ups 2+ workshops, 3 follow-ups 🟢🟢
3. Scalable Programs Toolkit v1, alpha feedback Toolkit shipped, got feedback 🟢
4. Sustainable Leadership Training program, snowboard-ready 1 cycle completed, ready 🟡

Patterns & Observations

What’s Working

  1. You’re a natural connector - The number of international connections (Australia, UK, Oman, Greece) and high-profile domestic ones (House Ed Committee, Microsoft) is impressive
  2. The monthly ritual is sticking - Tag roll-ups happening consistently
  3. Products are maturing - Flash Lab rebrand, designkit.stanford.edu, trained facilitators

What Needs Attention

  1. Airtable discipline - You know this; Joe is the model
  2. Facilitator onboarding - Toolkit is shipped, but new facilitators still need more structured guidance to pick it up
  3. Wellness goal drift - This consistently gets less attention than work goals

Capacity Question

Looking at Q4, you were involved in:

  • Workshop delivery (EdTech Summit, House Ed Committee)
  • International partnership building (Oman, Australia, UK)
  • Seed grantee support (ongoing)
  • Tool building (VFT, Comic Studio)
  • Team rituals (monthly meetings, quarterly planning)

Are you spread thin? This is worth discussing with Josh.

Suggested Q1 2026 Focus

Based on this reflection:

  1. Double down on Goal 2 - It’s working. Keep the strategic connector momentum.
  2. Ship the toolkit (Goal 3) - Turn “materials exist” into “v1 is packaged and downloadable”
  3. Make Goal 4 concrete - Pick ONE sustainable practice and make it non-negotiable
  4. Airtable sprint - Dedicate 30 min/week to hygiene (maybe the Monday “Airtable Xfer” calendar block?)
